AI Strategy Consulting for SMEs: What It Includes and What It Costs

90 day plan

AI strategy consulting for SMEs should leave you with a short, costed plan that names the first three things you will do with AI, who owns each one and how you will measure it.

The Office for National Statistics report that around 35% of UK businesses with 10 or more employees now use at least one AI technology, up from around 12% in September 2023. The same article finds that just 10% describe their use as extensive. Most owners reading this have bought a few licences, heard staff mention ChatGPT and cannot say what any of it has saved. Good strategy work closes that gap.

What AI strategy consulting includes

In our view, a consultant who cannot name these five outputs before you sign has not done this before.

A baseline of what you already use

The first output is a plain list of every AI tool in use across the business, paid or free, approved or not. Microsoft research published in October 2025 found that 71% of UK employees have used unapproved consumer AI tools at work and 51% do so every week. Your business almost certainly has an AI strategy already. Nobody wrote it down. Our guide to shadow AI inside an SME explains how to find it.

A ranked shortlist of use cases

A workshop with your leadership team should produce around ten ideas and cut them to three, ranked by value, effort and risk. An accountancy practice might rank client onboarding above month-end commentary. A construction firm might rank tender administration above site reporting. An exporter might rank shipping paperwork above marketing copy.

The ranking matters more than the list because it tells you what to leave alone for now.

A check on your data and systems

AI only works on data your team can find and trust. Gartner found that 63% of organisations either lack the right data management practices for AI or are unsure whether they have them. The same release predicts that organisations will abandon 60% of AI projects unsupported by AI-ready data through 2026. A good consultant looks at your spreadsheets, shared drives and software before recommending anything.

Rules for safe use

Strategy includes a short policy covering which tools staff may use, what data they may paste into them and who approves new ones. We cover the basics in what every SME needs in an AI policy. Two pages is enough.

A costed plan for the first 90 days

The final output is a phased AI roadmap with an owner, a budget and one measure for each step. The measure matters. The government's AI adoption research found that 75% of businesses using AI report improved workforce productivity, yet 77% have not seen a change in revenue. Both figures are self-reported. They suggest that many firms feel faster without being able to show where the money went. Choose the number that should move before you start.

What the first 90 days of an AI strategy look like

Picture a 40-person Worcestershire firm that makes components for export. The managing director suspects the sales office, the finance team and the planners are all using different AI tools. Nobody has a policy. Quotes take two days to produce.

The plan we would expect for that firm runs in three stages. In the first fortnight the consultant maps the tools in use, agrees a two-page policy and ranks the use cases. Between weeks three and six the team test the top-ranked use case, which might be drafting quotes from a customer's enquiry email, with one named owner and a weekly check. In the final six weeks you compare the measured saving with the cost, then decide whether to scale the pilot, change it or stop.

Stopping is a legitimate result. A pilot that shows no saving after six weeks has still saved you from a wider rollout. We say more about this in why AI pilots fail.

The example is illustrative and every business needs its own shape. The sequence holds, though: baseline, rules, one test, one decision.

What you need to bring to the engagement

Strategy work fails when businesses treat it as something done to them. You get more from any consultant if you prepare four things.

First, bring a decision maker with budget authority to the workshop, because a plan without an owner stays a plan. Second, bring the list of tools your team already uses, including the free ones. Third, name the person who knows where your data lives, whether that is an office manager, a finance lead or an outsourced IT supplier. Fourth, agree in advance what a good result looks like in pounds or hours.

Watch for three warning signs during the first meeting. A consultant who recommends a platform before asking about your processes is selling. A consultant who promises a percentage saving without seeing your work is guessing. A consultant who cannot explain the plan in plain English will not be able to explain it to your staff either.

What a good AI plan leaves out

A good plan leaves out the 60-page deck, the vague 'AI vision' and any tool recommendation made before diagnosis.

Gartner predict that over 40% of agentic AI projects will be cancelled by the end of 2027, citing escalating costs, unclear business value or inadequate risk controls. Strategy work exists to settle those three questions before money moves. Gartner also estimate that only about 130 of the thousands of vendors claiming agentic capability are real. A consultant who earns commission from a vendor has a reason to ignore that warning. We do not sell software and we say so at the start.

Sometimes the right answer is to wait. The same government research found that 71% of businesses say they have not identified a use for AI. Some of those businesses are right. Strategy work is how you find out which ones.

What AI strategy consulting costs

We publish our prices on our AI consulting services page. The AI Workshop starts from £2,999 and the AI Roadmap from £4,999. Delivery follows as AI Implementation, from £5,499 a month. Our pricing page gives the full breakdown. Our longer guide to what real AI consulting should cost covers the wider market.

The Workshop and the Roadmap together make up the strategy work. Implementation is a separate decision. In our view you should be free to take any roadmap to another supplier. A consultant who disagrees is selling lock-in.

Four things drive the price up or down. The first is the number of departments in scope. The second is how messy your data is. The third is whether the consultant also delivers the plan. The fourth is how much regulated or personal data the plan touches.

The government research found that 76% of the businesses citing cost as a barrier rate it as significant. Ask for a fixed fee, a written list of deliverables and a list of what the fee excludes. Our AI services cost guide shows what a sensible quote contains.

The case against paying for a consultant

When AI strategy consulting is the wrong purchase

The strongest objection is simple: why not give everyone a licence for Copilot or ChatGPT and see what happens?

For one team, one task and no personal data, that is a fair approach. Run it for a fortnight and measure the minutes saved. You do not need a consultant for that.

The approach fails once several teams want different tools, once customer data enters a prompt or once someone asks what the spend has achieved. By then the Microsoft figures above suggest that many of your people are already using AI without your knowledge. Our view is that software alone rarely produces results, which we explain in why SMEs will not reach AI transformation by buying software. Strategy is the cheaper option when the alternative is paying for five overlapping subscriptions.

How to choose an AI strategy consultant

Ask five questions before you sign.

Does the consultant sell software or take referral fees? Who writes the plan and who delivers it? Can they show a costed first 90 days from a previous engagement? Will they tell you to wait if waiting is right? Do they stay involved during implementation or do they hand over a document and leave?

Our guide to choosing an AI consultancy and our checklist of what to ask before hiring an AI agency go deeper on each one.

We built our approach around those questions. Our Roadmap covers risks, mitigations, costs and the direct and indirect return on each step. We then stay on to help your team deliver it. In our view, independence is the point of hiring an adviser. We have no licence to resell and no platform to push.

Test one task before you buy AI strategy consulting

Here is a test you can run this week. Pick one repeating task that takes someone at least two hours a week, such as chasing late invoices or producing a weekly sales summary. Time it for a fortnight. Then run it with one AI tool for another fortnight and record the minutes saved and the number of corrections needed.

If you can state the saving and the error rate, you may need less help than you think. If your team cannot agree what to measure, that disagreement is the problem strategy work solves. Our guide to diagnosing before you build an AI implementation plan shows how to structure the fortnight.

Frequently asked questions

What does an AI strategy consultant do?

An AI strategy consultant reviews how your business works, finds the tasks where AI saves time or money and ranks them by value, effort and risk. They then produce a costed plan with owners and measures. A good one also writes a short usage policy and checks your data.

How much does AI strategy consulting cost for a small business?

It depends on scope, but you should expect a fixed fee for a defined set of deliverables. Our own published prices start from £2,999 for an AI Workshop and £4,999 for an AI Roadmap. Delivery is priced separately.

What is the difference between an AI strategy and an AI roadmap?

The strategy decides what to do and why. The roadmap sets out when, in what order, at what cost and with what risks. Our guide to AI strategy and AI roadmaps explains how the two fit together.

Where to start

AI strategy consulting works best when it begins with one workshop, one ranked shortlist and one number you agree to move. Our AI Workshop produces a findings report with estimated time and cost savings and it is the first step towards a costed roadmap. Book it through our AI consulting services page and bring the list of tools your team already uses.
